One decision. Clear ownership. · Review and retain

Running a delegation review meeting

A delegation review should explain what happened in actual cases. Use it to improve the agreement rather than replay the work or score the recipient's personality.

Put it into practice

  1. Bring the agreed boundary and one ordinary case.

  2. Compare the decision, evidence and outcome with that agreement.

  3. Choose whether to retain, clarify, support or narrow the authority.

Illustrative example

A case to think through

A manager handled the case correctly but needed a data source nobody had shared. The review fixes access rather than adding founder approval.

This is a hypothetical operating example, not a client result.

A boundary worth checking

Reviewing only mistakes hides good judgement and can make people reluctant to act within their permission.

Keep review focused on evidence and the conditions around a decision. A different reasonable method is not automatically a defect. Where intervention is necessary, make the temporary change to ownership explicit and decide what evidence would support restoring or revising the agreement.

How often should the review happen?

Match it to the decision frequency and exposure. Agree a first review, then change the rhythm based on evidence.
