How to measure decision bottlenecks

A decision bottleneck is a repeated point where a choice waits and delays useful work. Measure the decision's journey rather than counting how many messages the founder receives.

Look at the evidence

  1. Identify a recurring decision type and its arrival time.

  2. Record when the decision became ready and when it was actually made.

  3. Separate waiting for authority from waiting for missing facts.

Illustrative example

A case to think through

A quote waits two days in the founder's inbox, but its cost inputs were incomplete for most of that period. Approval delay and information delay need different responses.

This is a hypothetical operating example, not a client result.

Avoid a misleading conclusion

Attributing the entire elapsed time to the approver can hide upstream causes and encourage the wrong intervention.

Decision independence combines a named owner with usable authority, relevant information and appropriate escalation. Look at ordinary cases as well as exceptions. Formal restrictions may be entirely appropriate; the question is whether the route is deliberate and workable rather than an invisible queue for the founder.

Your evidence check

Bring supporting and contrary examples. A self-reported answer is a starting point; these notes do not calculate or validate a score.

Do I need new software to measure this?

Not initially. A small dated sample from existing work records can reveal whether more detailed measurement is worthwhile.
